SEO for startups, matched to your stage
A seed-stage startup and a Series B scale-up need different things from search. This playbook shows what to build, what to spend and what to measure at each round, so you stop paying for work your site isn’t ready to use.
Start SEO when buyers can find a reason to choose you
Startups should start SEO once they have a clear ICP and a product people pay for. Before that, spend little: fix technical basics and write the few pages buyers read before a demo. Budget and scope then grow with each round.
- Pre-seed: not ready for a retainer yet; founder-led content and 5–10 buying pages
- Seed: from $3,500 a month, with buying pages, comparison and use-case pages, first links and AI search setup
- Series A: $7,000–$12,000 a month · Series B+: $12,000–$20,000+, with full-funnel content, steady links and AI share of voice
- Every stage: impressions should rise by month 3, and clicks and demos usually follow in months 6–12
What search should do for you at each round
Ranges are what a full search programme costs at each stage. Our plans start at $3,500 a month. Revenue doesn’t set an SEO budget, but stage is a good proxy for what you need first.
| Stage | Pre-seed + Seed | Series A | Series B |
|---|---|---|---|
| Main job of search | Prove buyers search for the problem; win a niche | Turn search into a pipeline channel the board can see | Own the category in Google and AI answers |
| Monthly budget | Pre-PMF: DIY, no retainer yet · from $3,500 once demand repeats | $7,000–$12,000 when scaling what works | $12,000–$20,000 · $20,000+ for multi-product |
| Build first | Product, pricing, one comparison page, use-case pages | Comparison + alternative pages at scale, integrations, refreshes | Category pages, programmatic pages, docs, original research |
| Leave for later | Big content volumes and link campaigns | Top-of-funnel blogging at scale | Generic volume content of any kind |
| Who owns it | The founder, with outside help | First Head of Marketing + an agency (hybrid) | An in-house lead + specialist partners |
| AI search focus | Readable, answer-first pages, review profiles, a few strong mentions | 50–100 tracked prompts, comparison prompts, citations | Category-level “best tools for…” prompts, accuracy across products |
| First signal | Impressions climbing by month 3 | Demos from organic and AI referrals by months 6–12 | Share of AI answers and pipeline by product |
Budgets match Top Search Agency’s published plans, which start at $3,500 a month.
Which search stage are you really in?
Funding is a shortcut, not the whole story. A seed company with a strong team can run a Series A programme, and some Series A companies are still pre-PMF in search.

Most early-stage SaaS sites are invisible in search
We reviewed 97 early-stage SaaS websites for our 2026 benchmark. The pattern was consistent.
get fewer than 100 organic visits a month
don’t reach page one for their own category
won on page depth (category, use-case, comparison pages), not backlinks
block AI crawlers, often without knowing it

Revenue doesn’t set an SEO budget, but stage is a good proxy for what you need first. If you’re pre-product-market fit, the honest advice is often to spend very little. Decide early, before a redesign or launch, but don’t pay for work your site isn’t ready to use.
- I’ve told several edtech and SaaS companies not to hire us because they had no budget for link building.
- Cover your category first. Make link building the main priority later.
- GEO is not a shortcut around weak positioning.
- Judge month three on impressions, month twelve on pipeline.
Four expensive mistakes we see founders make
The money is the smaller loss. The bigger cost is time: a bad link campaign or a botched migration sends you backwards, and a cheap mistake in month one can cost you most of a year.
Blogging at the top of the funnel before you have buying pages
Founders publish dozens of “what is” posts while there is no comparison, alternatives, use-case or pricing page for a ready buyer to land on.
Buying cheap link packages
Links bought on a metric (high DR, irrelevant site, homepage anchors) look fine in a report and can set you back months.
Redesigning or migrating before fixing technical problems
A new site on the same broken templates moves the problem, and a migration done without redirects can erase what little visibility you had.
Switching agencies every three months
Month three is when impressions should be climbing. Leave then and the next agency starts from zero on your clock.
The questions behind startup SEO
Real threads from Reddit and Hacker News, and the questions we answer on this page and the stage pages.
“At what point does it still make sense to invest in seo instead of reallocating effort elsewhere?”
“In my (not quite professional) opinion, $6K for an SEO agency is not worth it”
“We rank well on Google and our review scores are strong, but in AI search we're basically invisible”

When should a startup start SEO?
Once you have a clear ICP and paying customers. Before product-market fit, spend very little: technical basics and a handful of bottom-of-funnel pages. Decide on SEO before a redesign or launch so the site is built right, but don’t buy a big content programme yet.
How much should a startup spend on SEO?
Before product-market fit, very little: do the basics yourself. A real programme starts at $3,500 a month at seed, runs $7,000–$12,000 at Series A and $12,000–$20,000+ from Series B. Category competitiveness matters more than revenue: a niche developer tool and a crowded CRM category can need budgets several times apart.
How long does SEO take for a startup?
Impressions should rise in the first three months. Clicks, trials and demos usually follow between months 6 and 12, and results compound after that. AI answers can move faster; we’ve seen a new alternatives page appear in AI answers within a few weeks of publishing.
Is SEO worth it for an early-stage startup?
Usually yes, if you start with pages closest to revenue rather than a blog calendar. If search can’t plausibly produce two extra demos a month within a year, the budget is too high or the category too small, and paid, outbound or partner channels should lead.
Should a startup hire an SEO or use an agency?
One in-house specialist is rarely enough on their own. They need writers, developer time and tools. For most early-stage companies the answer is a hybrid: one internal owner plus an outside team, moving in-house later if search becomes a permanent capability.
What SEO work should a startup do first?
Make the site crawlable for Google and AI crawlers, then build product, pricing, comparison, alternatives, use-case and integration pages. Founder-written opinion content and genuine review profiles come next. Large link campaigns come later.
How do startups get recommended by ChatGPT and Perplexity?
In our work, what moved AI citations was topical authority, links from high-authority websites and digital PR. Clear commercial pages (comparisons, alternatives, use cases) worked better than expected; llms.txt and extra schema underdelivered.
What does Top Search Agency charge startups?
Pipeline Launch starts at $3,500 a month (10 pages, 10 refreshes, 3 DR 50+ links), Pipeline Scale at $7,000 and Pipeline Control at $12,000. Twelve months paid upfront saves 15%. Every plan includes AI search optimisation.
